We just had two cleaners leave us (health & moving), and are severely short-staffed in our primary region.
It felt like we spent the entire day drowning, but almost $3k in new bookings makes it feel worth it 🥲
Today we had 5 new clients, and every single one was over the moon.
Takeaway: fire your mediocre cleaners yesterday, even if it's inconvenient. Clients will understand pushing out a week or two in the meantime if communicate that you're looking out for them.
1/2 A cleaner with a team of four has cost us $$$ in refunds due to shoddy work.
But they have dozens of jobs between them, including many long-standing.
Last week she got into a verbal altercation with a new client.
Had to refund $540 job.
Fired her & her team on the spot.
Day 2 of onboarding our part-time VA to help with backend stuff like follow-ups, scheduling, FB/GMB posting, etc.
Was probably too optimistic about how quickly she'd get acclimated, but excited to offload some that work.
Wish we would've brought someone on months ago tbh

Instead, acknowledge, apologize, and be transparent about what you're doing to fix it. Acting like everything is fine (when it's clearly not) doesn't assuage worry, it erodes trust

Sanity check: conservatively 95% of our bookings happen after a client calls.
It makes sense imo… I’d want to talk to someone before letting a stranger into my home.
Have others experienced the same thing? Or, is there too much friction in our online booking process?

1 - put together toys for a client (and documented it, obviously)
2 - got a passive aggressive text from a cleaner we haven’t. even. hired. yet. (and won’t be, shocked)
3 - received a very polite cleaning request from, wait for it, Devil Spawn

Back-to-back interviewees turned out to be roommates that live in a STR hotspot.
They're experienced, interviewed really well, AND come with references – we'll see how their test clean goes.

FB groups work at first but then interest dies down (or so we’ve found). Indeed is still our main pipeline, haven’t found anything better
✅ If they clean well, hire! Have them complete a background check and send you a copy of liability insurance.
We forward cleaners to if they don't have their own.
I’m convinced our biggest competitive advantage (outside of good Google reviews) is picking up the phone and giving customers a quote the first time they call.
Booked a $315 clean today and the client said it was because we were the only company to answer.

💬 Text candidates to set up a phone interview.
Ask them to text 15 mins before the scheduled time to confirm your meeting. Weeds out candidates who aren't organized and can't follow simple instructions.
If they don't text, that's one less headache down the road.
Biggest takeaway: roll w/ the punches! You can only control so much, but you can control showing up every day and working hard.
That'll ultimately cover a multitude of sins.
