Block off one day per week where you don't schedule any meetings.
I do this on Thursdays. Needs some effort to keep it free, but worth it. Opens up time for interacting with the lab, jump on the microscope, write, etc.

To get more papers discussed, we do NanoJournalClub™ as part of our pre-progress report discussion.
One lab member picks a paper and presents 3 slides:
1. Title & authors, outlining who's involved
2. Walk-through of their favorite figure
3. Take-home points
5 min. We love it.
In pink, I labeled key questions and take-home messages.
If done correctly, you can look at pink sentences alone and recap the whole paper.
Peo-rip: first and last sentences of paragraphs often are pink sentences.
Pro-tip 2: write papers that have pink sentences.
